TLDR: Ten case studies, spanning solo agents, luxury teams, and a 1,100-agent brokerage, show that most real estate websites don't have a traffic problem, they have a conversion one. Results ranged from a 14x ROI in the first 30 days to $4.8M in closed volume over 12 months without a change in headcount or marketing budgets.
Most agents losing leads online don't know it's happening. The visitor showed up, browsed a few listings, had a question and then left.
No form submitted. No call made. Just gone to the next website that had an answer ready.
The agents and brokerages in this article discovered that. Then they did something about it.
What follows are ten real case studies from Realty AI users including solo agents, top-producing teams, and large brokerages each with different markets, price points, and team structures.
The numbers are specific and the names are real.
Before getting into the results, it's worth understanding the problem these agents were actually solving, because it's not the problem most people think it is.
The assumption is that more traffic means more conversions.
But the agents in this article mostly had traffic already.
What they didn't have was a way to convert that traffic at the moment a visitor showed up.
According to the National Association of Realtors, 93% of homebuyers use online websites as their primary research source. That means your website is where most of your potential clients are deciding whether to trust you with one of the biggest financial transaction of their lives.
By the time someone finds your website, they've already been doing their homework and likely know the neighborhood they want to live in, maybe even the exact address.
They're ready. And because they're ready, they expect an answer now.
Research cited by Rex Software found that 48% of sales inquiries receive no response at all, the average reply time is close to four business hours, and leads are 21 times more likely to convert when reached within five minutes.
If you can call someone while they're still on your website, still warm, the conversion rate reflects it. If you can't, they've already moved on.
A contact form only makes this worse.

Ask for too much information and the visitor bounces before submitting.
Ask for too little and the lead that comes through is unqualified, with no context for a meaningful follow-up.
Either way, the agent is left chasing cold details the next morning while competing agents who responded in real time have already had the conversation.

20 closed transactions, a 22.5% lead-to-close rate, and 16x ROI over 12 months — the highest conversion rate of any agent in this collection.
Kovacic is a top 1% Century 21 agent offering full-service at a 1% listing commission. That model generates a specific kind of traffic: motivated sellers actively comparing options, often researching late at night, making a decision within the same session. The window to capture them is narrow. "People want answers now," he said — and his schedule, like any active agent's, created gaps that cost him leads.
"People want answers now and Madison has them."

He needed his website to generate leads he couldn't chase manually while he was in the field.
"We secured a new listing in our first few weeks. We're very happy with the results so far."

Cortesis is a 20-year veteran and top 1% team leader at RE/MAX Impact in Cobourg. His website was earning consistent traffic. Visitors were reading, browsing, and leaving — not because they lacked intent, but because a static contact form isn't a conversation. An elderly couple found his site, engaged with Madison, indicated they were ready to talk, and were connected to Cortesis within hours.
"Completely blew us away. We are very happy with the quick results so far."

Ten agents and brokerages, different markets, different team sizes, different price points, different levels of technology sophistication.
What did every single one of them share?
They were all solving a conversion problem. Not a traffic problem, not a marketing problem, not a budget problem.
A conversion problem.
The visitors were already arriving. The interest was already there.
The gap was between someone showing up on their website and that person actually becoming a lead.
None of the agents in this article adopted a chatbot because it was the current trend.
They adopted it because they could identify a specific place where conversations were slipping away and they needed something that could hold that conversation until a human could take over.
The right question for any agent evaluating this tool isn't "do I want a chatbot?" It's "where am I losing conversations right now?"
The answers usually cluster around the same categories:
None of these results required a sophisticated, multi-pronged AI system.
In fact, unless you have a technical background, you will spend more time trying to configure a chatbot flow or build your own chatbot than you will spend closing deals.
That also doesn't even include the monthly costs to host your software, the API costs to connect it to a Large Language Model (LLM), the ongoing maintenance or the event where someone tries to hack you.
The math isn't complicated, and you already have most of the inputs. Here's a straightforward framework:
Step 1: Start with your monthly website visitors. Pull this from Similar Web. If you don't have it, a conservative estimate for an active team website is 5,000–10,000 visitors per month. Let's use 7,500 visitors in our example.
Step 2: Determine the number of conversations you will likely have. Conservatively let's say 2% of your site visitors have a conversation with the chatbot, this brings our conversations to 150 per month.
Step 3: Apply a conversation to contact ratio. This is where we see a high conversion rate of around 25 - 33%. Based on this let's say we have 25 contacts.
Step 4: Determine your deal close rate. This is the hardest part to determine as this is where your experience really shines. However, let's be very conservative and say you close 5% of these deals. This would bring you in an extra client or two per month.
Step 5: Do the commission math. Based on this you could bring in an additional 144K - 288K GCI per year from an extra 1-2 clients per month. The best part of this is that it doesn't require you to change how you work. You setup the chatbot, let it work and close deals as they come through.
Use our calculator to help you calculate your GCI with an AI Chatbot.
Strip away the names, the markets, the dollar amounts, and what's left is ten versions of the same story: a real estate business that was losing conversations it didn't know it was losing, and that recovered those leads by being available when the potential client showed up.
The chatbot didn't close any of those deals. That still took a person, a phone call, a meeting, a negotiation and a relationship. What the chatbot did was make sure the person got the chance to have that conversation at all.
If you're reading these results and thinking about what you might be missing don't wait to find out.
Don't let another potential client walk away because you weren't available to respond instantly. Madison's pricing is designed to pay for itself with just one additional deal per month.
Before you spend another dollar on marketing that doesn't convert, take 2 minutes to see how Madison turns your existing website traffic into a steady stream of qualified appointments.

Within just a few months, Realty AI helped Team Logue capture 15 high-quality leads, resulting in 3 new transactions worth over $3.3 million. This success generated an estimated $82,500–$95,000 in gross commission income (GCI).
